Two things, in parallel: (1) last 12 months Xero export (or MYOB / your P&L equivalent), plus last 12 months sales data and your current org chart with comp bands. (2) A short pre-session questionnaire — where you think the business is, what's actually breaking, what's already been tried. I pre-read both before the call so we don't burn time on context.
Google Meet. I walk you through what the data is telling me, you push back, we land the findings together. This isn't a coaching sales pitch — it's the deliverable. Before the session we agree how you want to receive the findings: a verbal debrief immediately after, or a written audit document. Some clients want both — fine.
Most clients want a written audit they can keep — diagnostic findings, BEF location, three 90-day moves, what to ignore. Some prefer a verbal debrief at the end of the session and a one-page summary afterwards. Either works. Both walk out the door — yours to implement, brief another advisor with, or use as the foundation if you separately apply for coaching afterwards.
